A water softener can appear to be running normally while hard water still reaches the house. The display may be lit, the salt tank may be full and regeneration may occur, but none of those details proves that the unit is producing soft water.

The most useful check is a side-by-side hardness test. You also need to confirm that you sampled the correct faucets, the bypass valve is in the service position and the softener settings match the water supply. Work through these items in order so you can give a service company clear evidence instead of a vague description.

Start with the symptoms, but do not treat them as proof

Common clues include scale returning to faucets, spots becoming harder to remove, soap lather changing or laundry feeling different. These observations can tell you that something changed, but they cannot identify the cause by themselves. Water heaters, plumbing changes, cleaning products and untreated fixtures can all affect what you notice.

Write down where the problem appears. Check whether it affects hot water, cold water or both. Also note whether it is present throughout the house or only at one fixture. A problem limited to one faucet may point to local scale, an aerator or a plumbing connection rather than the softener.

Identify one untreated and one treated sample point

To evaluate the softener, compare water entering the unit with water leaving it. An outdoor faucet is often untreated, but do not assume that yours is. Trace the plumbing if possible, check installation labels or ask the installer which fixtures bypass the softener.

For the treated sample, choose a cold-water faucet that is definitely supplied by the softener. Avoid testing hot water first because the water heater stores water and can delay evidence of a change. Remove or bypass any point-of-use filter that could interfere with the comparison.

Let each cold-water faucet run long enough to clear water sitting in that branch. Collect samples in clean containers and label them untreated and treated. Do not switch the samples or rely on memory.

Use a hardness test that gives a clear comparison

A drop-count titration kit usually gives a more useful numerical result than a simple pass-or-fail strip. Follow the kit instructions exactly, including the sample volume and the way drops are counted. If you use test strips, keep them dry, check their storage instructions and compare colors under consistent lighting.

Test the untreated sample first, then the treated sample. The treated result should be substantially lower when the softener is operating and the source water contains measurable hardness. If both samples give nearly the same result, repeat the test before changing settings. A sampling mistake or expired test material can create a false conclusion.

Save the results in the units shown by the test kit. Do not convert units unless necessary. A technician can work with the original reading and is less likely to be confused by a calculation error.

Confirm the bypass valve position

Find the bypass assembly where the plumbing connects to the softener. Depending on the design, it may use a single lever, a push-pull control or multiple valves. Look for labels such as service and bypass. Do not force a valve that is stuck.

In bypass, incoming water avoids the treatment tank. The house will still have running water, which can make the softener look functional even though it is treating nothing. Confirm that the valve is fully in the service position rather than sitting between positions.

Also look for a separate plumbing bypass made from ordinary shutoff valves. If you cannot determine the correct valve arrangement, take a clear photo and ask the installer or service company to identify it before moving anything.

Review the control settings

Open the control panel and record the displayed settings before making changes. Compare the hardness setting with a reliable untreated-water test. If the system uses a capacity, reserve or household-size setting, compare those entries with the installation paperwork and control manual.

Check that the clock is correct and that the unit has electrical power. A loose plug, switched outlet or power interruption can prevent regeneration or change its timing. If the display reports an error, copy the exact code rather than clearing it immediately.

Do not raise the hardness or capacity setting at random. An incorrect adjustment may cause unnecessary regeneration without fixing a mechanical, plumbing or resin problem.

Inspect the brine tank without taking it apart

Open the lid and confirm that the tank contains softener salt and does not have an obvious solid crust spanning the tank. Look for loose connections, overflowing water or salt packed tightly around internal parts. Keep foreign objects and household chemicals out of the tank.

The visible water level varies by softener design and by the point in its operating cycle. A low or hidden water level is not automatically a defect. An unusually high level, repeated overflow or no apparent change across regeneration is more useful information to report.

If you suspect hardened salt, do not strike the tank with a tool or puncture internal components. Ask the service company for the safe inspection procedure for that model.

Run a manual regeneration only when appropriate

A manual regeneration can help when the unit has been bypassed, unplugged or allowed to run without usable salt. Read the control instructions first and make sure the drain line is connected securely. Avoid starting the cycle while the household needs a large amount of water.

During regeneration, check for water flowing through the drain line and listen for the control moving between cycle stages. Do not disconnect the drain line to inspect flow. Watch for leaks around the valve, plumbing connections and drain connection.

After the cycle finishes, run a treated cold-water faucet to clear the branch and test hardness again. If the treated result improves, continue monitoring it. If it remains close to the untreated result, the system likely needs a more detailed inspection.

Check whether the problem is limited to hot water

If treated cold water tests soft but hot water does not, the softener may be working. A water heater can retain harder water from a bypass period or previous softener problem. Plumbing connections can also allow untreated water into the hot-water system.

Compare cold and hot samples from the same general area, but allow for stored water in the heater. Do not drain or service a water heater solely to perform this test. If the difference persists, provide both readings to a plumber or water treatment technician.

Know what information to give a service company

A productive service request should include the untreated hardness result, treated cold-water result, locations sampled, bypass position, displayed settings and any error code. Add photos of the control, valve connections and brine tank. Mention recent plumbing work, extended power loss or any period when the unit was bypassed.

Ask the technician to verify inlet and outlet hardness, valve operation, brine draw, drain flow, meter operation and control programming. If a repair is proposed, ask which failed check supports it and whether the treated-water hardness will be tested again after the work.

Compare service providers using evidence

A strong provider should be willing to explain the diagnosis, show the relevant test results and distinguish a settings problem from a component failure. Be cautious when a replacement is recommended before the bypass position, water hardness and basic operation have been checked.
